What business case generation for software sales has to include

Business case generation for software sales can produce a plausible first draft from a prompt. A draft is not yet a case a champion can send.

A sendable case names the change, shows which assumptions are confirmed, includes the cost of the change, keeps one argument for the whole buying group, and says the figures are a projection.

Serre, a durable value model for B2B sales teams, keeps the approved model so a later case starts from the last correction, and every case is a projection of that model. A business case generator that forgets the correction is the alternative. That phrase is not Serre's name, and no value engineer is required.

Key takeaways

  1. 1A generated draft still needs a mechanism, visible assumptions, and the investment.
  2. 2Say the figures are a projection. A buyer's six-month expectation is not a result you can paste in.
  3. 3Keep one argument for the group. If a condition fails, the claim that depended on it should drop.
  4. 4The tenth case should start from the last correction. Generation alone does not do that.

buyers expect positive ROI within six months of signing. That is an expectation, not a measured return, and not a Serre result. It is the clock a generated case will be read against. It is not a payback Serre claims to deliver.

G2 2026 Buyer Behavior Report, online survey of 1,038 B2B software decision-makers, June 2026

The format they are asking for is older than the clock. 97% of technology buying decision makers reported using a business case to justify a purchase, and named it the most useful format for the decision (Forrester, 747 decision makers, 2019). That sample is global enterprise, the use is self-reported, and it says nothing about the quality of the case. Pair it with the six-month expectation from the G2 release and the point is plain. The document is expected. The scrutiny on it is tighter. A fluent draft that hides its assumptions fails both.

Business case generation for software sales needs more than a draft

A fluent paragraph is not a source.

What the generation has to leave behind is a case someone else can open without you in the room. Serre assembles that from the library and from this buyer's inputs. The narrative describes the result. It does not produce the total.

Before you send it

  • The case needs

    The change

    What fails without it

    A number with no mechanism

Start from what the buyer is trying to change, and how the product changes that work. A total with no mechanism is a paragraph that learned to do arithmetic.

  • The case needs

    Assumptions you can see

    What fails without it

A guess wearing a confirmed label

    Weakest joint

Each input should say whether the buyer confirmed it, whether it is still an estimate, or whether it came from the library. Serre marks those three. The mark is the point.

  • The case needs

    The investment

    What fails without it

    A benefit with no cost

Fees, setup, implementation, and the adoption work belong in the same case. A benefit on its own is not a case for change.

  • The case needs

    One argument

    What fails without it

    A version per person

The buying group shares one case. Different readers can care about different implications of the same benefit. Those implications do not become separate amounts to add together.

  • The case needs

    A projection

    What fails without it

    A result nobody has measured

Say the figures are a projection. Generating them does not make them a customer outcome, and it does not promise the six-month return buyers hope for.

The purple row is the weak joint. An assumption that looks confirmed, and is not, is how a generated case gets someone in trouble.

A condition the claim depends on

The example below is illustrative. It uses the same kind of situation as the labeled sample case, a fictional legal-software team looking at invoice preparation, and it copies none of that page's inputs. Toggle the condition. Nothing on this page is a measured result.

Illustrative example

The claim holds only while the condition holds

Hypothetical. A billing team might be slow because preparation is repeated, or because payment terms are the real delay. Only one of those makes this claim true.

  • Capability

    Support for billing preparation

  • Mechanism

    Less repeated preparation

  • Claim

    Time released for other work

  • Condition

    Preparation is the delay

  • Support for billing preparationLess repeated preparationApproved

The product can change this work. That link does not depend on this buyer's bottleneck.

  • Less repeated preparationTime released for other workApproved

The claim applies while preparation is the delay.

  • The slowdown is repeated invoice preparation, not the payment terms.Time released for other workProposed

Still a hypothesis until the buyer confirms it. Proposed is not approved.

The claim stays, because the condition it depends on still holds. It is still a projection. Nobody has saved the time yet.

Hypothetical. No measured result, and no number attached.

Capacity is not cash

Time released is a valuation of capacity. It becomes a cash effect only when someone names the capture action and the owner. Serre does not add the operational reading, the budget reading, and the financial reading of that one benefit into a bigger total. The sample case shows the split with its own labeled inputs. Those inputs are invented for the method. They are not a benchmark.

What generation does not settle

A business case generator can write the first draft. It will not, by itself, keep your claims, your conditions, your evidence, or your arithmetic, and it will not notice when a claim has nothing behind it. Serre's job starts at that gap. Reuse is not validation. A person still approves what enters the library.

After the first draft

The comparison that matters is the tenth case, including setup, correction, review, and upkeep, against research plus a general-purpose model plus a spreadsheet. That argument is on why the model matters after the first draft. The worked illustration, with every assumption showing and none of them a customer result, is the sample case.

What an AI value engineer can draft, and what it must leave to a person, is in what an AI value engineer does, and what it can't do. How the approved pile and this buyer's inputs become one case is in how AI value selling works when the case has to hold. How to ask these questions of any tool is in how to choose value selling software.

Turn every deal into a defensible case for change.

Value engineering for every seller. A person approves what enters the library.
